Secure DevOps and an Azure Landing Zone for a Defence Government Organisation

Konsolute deployed an Azure Landing Zone and introduced DevOps processes for a defence government organisation operating in a controlled environment. Every change now follows a defined route to production, with automated code quality and vulnerability checks before anything is deployed.

Overview

Controlled delivery for a security-critical environment

The client is a UK government organisation working in the defence sector. Its development teams build and maintain applications that run in a tightly controlled environment, where security and assurance requirements shape every technical decision.

The organisation wanted to move faster without weakening that control. Development practices varied between teams, and the route from a developer's code to a production system relied too heavily on manual steps and individual judgement.

Konsolute deployed an Azure Landing Zone (ALZ) to give workloads a secure, governed foundation, and established DevOps processes on top of it. Defined release pipelines, SonarQube code analysis and pre-deployment vulnerability testing now sit between development and production. Konsolute also worked alongside development teams to agree and embed common coding standards.

The challenge

Moving faster without losing control

In a defence environment, a defect or vulnerability that reaches production carries consequences well beyond inconvenience. The organisation needed confidence that every release had been built, tested and approved in a consistent way.

That confidence was hard to evidence. Teams followed different conventions, code quality was assessed inconsistently, and security testing happened late, if at all. Promoting code to production depended on manual handovers that were slow and difficult to audit.

The Azure environment itself also needed a stronger foundation. Without a standard structure for subscriptions, networking, identity and policy, each new workload risked introducing its own exceptions.

The organisation needed to:

  • Provide a secure, policy-governed Azure foundation for new and existing workloads
  • Define a single, auditable process for promoting code into production
  • Detect code quality issues and vulnerabilities before deployment, not after
  • Establish coding standards that every development team would follow
  • Reduce reliance on manual steps and individual knowledge

Our approach

Build the foundation, then build quality into every release

We treated platform, process and people as one change. A secure landing zone gave workloads somewhere safe to run, pipelines made the right way to release the easy way, and coding standards gave teams a shared definition of good.

Azure Landing Zone. Konsolute deployed an Azure Landing Zone based on Microsoft's Cloud Adoption Framework. Management groups, subscriptions, networking, identity and Azure Policy were structured so that new workloads inherit the organisation's security and governance controls from the moment they are created.

A defined route to production. We worked with the organisation to define how code moves from development through test environments into production. Each stage has clear entry criteria, approvals and responsibilities, implemented as release pipelines rather than manual handovers. Nothing reaches production by any other path.

Automated quality gates with SonarQube. SonarQube analysis was built into the pipelines so that every change is checked for bugs, code smells, duplication and maintainability issues. Quality gates stop a build from progressing when agreed thresholds are not met.

Vulnerability testing before deployment. Code and its dependencies are tested for known security vulnerabilities as part of the pipeline. Findings are surfaced to developers while the change is still in progress, when they are cheapest and quickest to fix.

Coding standards, advocated within teams. Konsolute worked directly with development teams to agree coding standards and review practices, then championed them through pairing, reviews and guidance. Embedding the standards with the teams, rather than imposing them from outside, helped them become everyday practice.

Result

Releases that are faster, consistent and evidenced

The organisation now has a governed Azure foundation and a single, defined process for releasing software into production. Every change passes the same automated quality and security checks before deployment.

Security testing has moved earlier in the lifecycle. Vulnerabilities and quality issues are found and fixed during development, rather than discovered after release.

Because each step is implemented in pipelines, the organisation has an auditable record of what was deployed, when, by whom and against which checks. That evidence supports assurance in a controlled environment.

Shared coding standards have given development teams a common way of working, making code easier to review, maintain and hand between teams.

Your questions

Secure DevOps FAQs

An Azure Landing Zone is a pre-configured Azure environment with subscriptions, networking, identity and policy structured to a standard design. For this defence client, it meant new workloads inherited security and governance controls automatically. The right design for another organisation depends on its workloads, security classification and operating model.

SonarQube analyses code for quality and security issues each time a change is built. In this engagement, Konsolute configured quality gates that stop a build progressing when agreed thresholds are not met. Thresholds should be agreed with development teams so that gates are strict enough to matter but practical to meet.

Yes. Controlled environments often benefit most, because pipelines make every step consistent and auditable. For this client, defined release stages and approvals replaced manual handovers. Tooling, connectivity and approval points need to be designed around the environment’s specific security requirements.
